AI Cannot Read the Room. Build Your Presence as a Leader.

You are in the meeting but your mind is already running the next one. Your phone will not stop buzzing & you keep glancing to make sure it’s not urgent.

You’ve got your AI note taker running though, so you’re not too worried. You can catch up.

The transcript will catch every word. It will not catch the pause. It will not catch the person who went silent when the reorg came up. It will not catch the birthday card going around for signatures while everybody hides it from the birthday person.

The transcript keeps the words and loses the meeting

We were never great at meetings to begin with. There is the person who talks too long, the one who never prepared, and the project manager holding everyone to the agenda. Then, squirrel.

Now we have decided the tool can transcribe it, summarize it, even score the mood, so we do not have to be there. Or worse, we sit there but we aren’t really there.

Meetings are not data capture problem. Get the transcript, get the summary, get the action items. Those matter.

The interaction, the engagement, the noticing, that is what no recording provides. In person or on video, your ability to be present and to engage is essential to your leadership. The cues are on the camera, in the chat, and in person and you catch them only if you are paying attention.

You cannot read a face, and neither can the machine

Lisa Feldman Barrett found that a scowl is not a reliable indicator of anger and a smile is not a reliable indicator of happiness. The same feeling shows up on different faces in wildly different ways. The premise that you can read a person's emotional state off their facial expression does not hold up.

You know this anyway. There is always one person who looks annoyed and swears nothing is wrong.

HireVue found that out. They sold hiring software that scored candidates partly by analyzing facial expressions on video, and in 2021 they dropped the facial analysis because it wasn’t making measurable results.

How you read the room

So how do people actually read a room?
First, be present. Pay attention to:

• Context.
• Tone.
• Personality.

And most of all, knowing someone well enough to catch the moment that is not like them. A pause that is out of character. An outburst that is not normal. A tool has no history with your people. You have the relationship and the history; though, it only helps if you are present enough to use it.

 The machine can capture every word and miss the whole point.

Presence is a muscle, and you build it on purpose

Researchers at Baylor studied phone snubbing, the boss who checks their device in front of an employee. Trust in the manager dropped, and lower trust means lower engagement. Every glance at the screen during a one on one teaches that person how much of your attention they are worth.

Use The Helm Method℠

1. AIM. Before you can read a room you have to be in it, and most of us are not. Notice whether you are present, absent/distracted. Set the device down. Take a breath. Remind yourself what this conversation is for, and set your intention to be fully here, present enough to catch what the room is showing you and not saying.
2.  ACT. Pair that awareness with restraint, because sometimes the considered move is to do less. Do not fill the silence. Do not jump in to fix it. Do not reach for your phone when the conversation lags. Read the temperature. Notice who leans back and who goes quiet, and what happens to the energy when the hard topic lands. Name what you sense so you can use it later.
3. ADJUST. Presence is not a decision you make once. You will drift, in the meeting, in the one on one, in the shared ride to the airport. Check back in. Did I pick up my phone? Did I stop listening halfway through the answer? You will misread people too, because everyone does. Treat all of it as a cue rather than a verdict, give yourself grace, and come back.

Presence used to be ordinary. Everyone is half in and half out now, so the leader who is fully in the room is getting rare, and rare is an advantage. That is what an UnMachined℠ leader builds: the skills a machine cannot copy, and the sense to use the machine where it works best.
